A Weighted Decision Matrix compares options against explicit criteria and their relative importance. It turns a complicated choice into a visible scoring model, making assumptions and tradeoffs easier for a team to discuss.
The tool multiplies each 1–5 option score by the criterion’s 1–5 weight, then adds the products into a ranked total. The highest score is a prompt for judgment, not an automatic decision.
Define criteria that distinguish the options and word them in a consistent positive direction.
Give each criterion an importance weight from 1 to 5.
Add the options and rate each one from 1 to 5 on every criterion.
Review the ranking, test uncertain scores, and discuss whether the outcome matches the evidence.
Each option total is the sum of score × weight across all criteria. A high weight makes differences on that criterion contribute more strongly to the final ranking.
Phrase every criterion so a higher score consistently means a better outcome—for example “low risk” rather than “risk.” Mixed directions can invert part of the result.
Close totals may change when one uncertain score or weight changes. Try reasonable alternatives to identify fragile rankings, then document qualitative factors the matrix cannot represent.
For each option, multiply its score on every criterion by that criterion’s weight, then add the weighted scores. The tool ranks options from the highest total to the lowest.
